<h2>Executive Summary</h2>
<p>At a CALS roundtable on retention, Sheryl Barden, president and CEO of Aviation Personnel International, led flight department leaders through a candid discussion of why people actually stay or leave. Participants have been anonymized by role only. Three themes dominated the conversation. First, retention rests on four legs—culture, work-life balance, leadership, and compensation. Second, chasing the compensation leg alone rarely works; staffing ahead of the curve means planning for retirements and departures years in advance and understanding who you are truly competing with for talent. Third, building a real partnership with HR before a crisis forces the issue is what makes the other two possible.</p>
<h2>Retention Is a Four-Legged Stool, and Money Isn’t the Leg To Chase</h2>
<p>Barden opened by describing retention as a stool with four legs: culture, work-life balance, leadership, and compensation. If one leg is a little short, the stool wobbles; if two are too short, it falls over entirely. Employees will give up compensation for a strong culture, she said, but leadership is what ultimately determines whether people stay, since people don’t leave companies; they leave leaders—whether through poor leadership or a values clash with an otherwise capable one.</p>
<p>Several participants pushed back on the instinct to compete purely on salary. One department leader described watching a senior team member leave for a competing offer that simply could not be matched, and concluded that individuals motivated primarily by money will always eventually leave, since there is always another employer who can outbid you. Rather than chase every counteroffer, several said they focus on maximizing quality of life and flexibility for people who are not primarily money-motivated, since no amount of chasing will satisfy someone who is. One leader recounted advice from an early mentor: rather than trying to prevent any single person from leaving, focus on making the environment good enough that the people who are here don’t want to leave.</p>
<p>Participants described highly individualized, often low-cost levers as more effective than blanket raises. One leader described giving every employee their birthday off, calling it one of the simplest and most well-received benefits the department ever introduced. Another described a modest annual budget, around $200 per employee, specifically earmarked to honor an employee’s family, covering things like a family dinner or a trip to the movies, in recognition that flight department schedules regularly pull people away from their families with little notice. A separate participant raised the idea of a sabbatical—several months of paid leave after a set number of years of service—as a longer-term retention tool, noting that everyone they had spoken with who had taken one described coming back rejuvenated rather than more likely to leave. Several agreed that understanding each person’s individual motivator—from schedule flexibility to public recognition to time off for a specific personal event—does more for retention than any single compensation adjustment.</p>
<p>Participants also pointed out that an unhappy employee does more damage in a small flight department than the same problem would cause at an airline. With only six or eight pilots on a team, one or two disengaged people represent a meaningful share of the operation and can visibly sour the culture for everyone flying with them, in a way that gets diluted across a workforce of thousands at a major carrier. Several agreed that once someone has mentally checked out, whether from a competing offer, burnout, or simple mismatch, chasing them with counteroffers rarely works and can create a false expectation that a problem has been solved when it has not. Sometimes, the more honest move for the team as a whole is helping that person move on.</p>
<h2>Staffing Ahead of the Curve, and Knowing Your Real Competition</h2>
<p>The second theme centered on planning staffing years in advance rather than reacting to departures. One participant described identifying retirements 18 months out and treating the resulting hire as an “opportunity hire,” adding headcount strategically ahead of the departure so a mentoring overlap is possible, rather than scrambling once the position is empty. Multiple participants described the tension between this kind of proactive staffing and internal productivity metrics that penalize headcount growth, with one describing having to repeatedly justify overstaffing to leadership using flight-hour data, since a department flying more than 2,000 hours a year with unpredictable, last-minute international trips cannot safely staff to a bare minimum without burning out the team on duty-time limits.</p>
<p>Participants also emphasized that a department’s real competition for talent often is not what leadership assumes it is. One participant argued that benchmarking compensation against similar-sized flight departments flying similar aircraft misses the point if the actual competitive threat is larger, higher-paying operators poaching pilots away from an aging aircraft type. Another framed the flight department bluntly as a “mini airline” competing directly with the airlines and every other operator in the region for the same limited pool of qualified pilots and technicians, arguing that leadership needs to understand that reality rather than comparing the department only to peer companies in the same industry.</p>
<p>Staffing to real-world unpredictability came up as its own challenge. One participant described running a hybrid operation with frequent last-minute schedule changes driven by family needs—aging parents, children’s events, spouses who can only travel commercially—and said the only way to maintain a livable schedule is to staff above the bare minimum, even though that runs counter to headcount-driven productivity metrics. That same participant described pushing back successfully on a revised corporate travel policy that would have required staff to fly coach on ultra-long-haul trips, arguing directly to leadership that a rested crew up front was the actual safety and service priority. This is an example of using the department’s real operational needs, not just benchmarking, to win policy exceptions.</p>
<h2>Building an HR Partnership before You Need One</h2>
<p>The third theme was that a strong relationship with HR, built proactively, is what makes the other two possible. Several participants described frustration with HR processes not designed with aviation’s unique demands in mind, from generic compensation bands to protected-class rules that complicate moving someone out of a role, but agreed that the solution was education rather than confrontation. One leader described a consistent effort to help HR understand why aviation operates differently, without simply asserting that it does, arguing that once HR partners understand the underlying business case, most resistance disappears. Another described building documentation around targeted training rather than a traditional punitive performance improvement plan, so a pattern of unresolved issues is clearly recorded without the relationship turning adversarial from the outset.</p>
<p>Communication came up repeatedly as the mechanism that makes all of this possible. Several participants said leaders who claim to have an open-door policy but rarely hear from their teams have usually mistaken silence for satisfaction, and warned that a team not in regular two-way communication with its leader will write its own narrative—one that is rarely accurate. Practices described included recurring department-wide meetings, regular one-on-ones, and simply being visible, with one participant describing standing invitations for HR staff to visit the flight line every couple of weeks so employees see HR as accessible before a problem arises rather than only after.</p>
<h2>The Takeaway</h2>
<p>Across the discussion, the clearest theme was that retention is rarely solved by a single lever. Culture, compensation, leadership, and work-life balance all have to hold weight; staffing has to be planned years ahead rather than reactively; and HR has to be treated as a partner built through ongoing relationship rather than a resource called on only in a crisis. Participants agreed that the leaders who struggle most with retention are usually the ones who assume silence from their team means everything is fine.</p>
